The Contradiction We’re All Living

I’ve been asking people a simple question lately: “Which AI services actually respect your privacy?”

The most common answer? “None of them. Nothing on the internet will respect our privacy.”

And yet, enterprise AI adoption has surged 3,000% in the past year. Organizations now share approximately 7.7GB of sensitive data with AI tools every single month.

Let those two facts sit together for a moment.

On one hand, a near-universal consensus that no AI provider can be trusted. On the other, an unprecedented rush to hand over our most sensitive information to those very same providers.

This isn’t cognitive dissonance. It’s a paradox that every founder and security leader is living right now: the uncomfortable space between what we believe and what we do.

We know the risks. We’ve read the privacy policies (or at least skimmed them). We’ve seen the headlines about data breaches, training on user content, and terms that change overnight. And yet, here we are, typing our strategies, our customer data, our half-formed ideas into text boxes owned by companies we fundamentally do not trust.

The question isn’t whether this tension exists. It clearly does.

The question is: what do we do about it?

Why Trust is Dead

Let’s be honest about why we got here. The skepticism isn’t irrational. It’s earned.

Your data trains their models. Most free AI services use your prompts to improve their systems. That “confidential” strategy document you summarized? It’s potentially being used to make the model smarter for everyone else, including your competitors.

Privacy policies are written in sand. Terms change quarterly. What’s protected today may be fair game tomorrow. And let’s be real: nobody reads 30-page legal documents, and the companies know it.

The incentives are misaligned. When a service is free, you’re not the customer. You’re the product. The business model depends on extracting value from your data, not protecting it.

The government question lingers. Whether it’s board members with intelligence backgrounds or vague commitments to “report certain activities,” there’s an unshakable sense that what you type isn’t truly private. For some, this is conspiracy thinking. For others, especially those handling sensitive client data, it’s a risk they can’t ignore.

Track records speak louder than promises. We’ve watched the same companies promise privacy, then get caught training on user content. We’ve seen “anonymized” data get de-anonymized. We’ve watched opt-out settings buried seven menus deep.

The result? A generation of users who assume the worst. “What fox respects your henhouse?” as one person put it to me.

And here’s the uncomfortable part: they’re not wrong to feel this way.

The False Choice

So what do people do? They make compromises. And most of those compromises are based on a false choice.

Option A: Go fully local. Run your own models on your own hardware. Complete privacy, complete control. The catch? You need $5,000-$10,000 in specialized equipment, technical expertise to set it up, and the patience to deal with models that are often slower and less capable than their cloud counterparts. For most founders and teams, this isn’t realistic.

Option B: Just be careful. The most common approach. Use AI freely for “non-sensitive” tasks, and simply avoid typing anything confidential. The problem? The line between sensitive and non-sensitive is blurrier than we think. And in practice, people get lazy. That “quick summary” of a client contract. That “rough draft” of a board presentation. Before you know it, you’ve shared more than you intended.

Option C: Accept the risk. Some teams just shrug and use whatever’s most convenient. They tell themselves the data is probably fine, that they’re not important enough to target, that everyone else is doing it too. This works until it doesn’t. Until a compliance audit, a client question, or a breach makes it very real.

None of these options are actually good. They’re just the best people think they can do.

Meanwhile, inside organizations, the reality is even messier. Security teams create policies. Employees ignore them. One survey found that staff routinely paste internal data (including proprietary code and client information) directly into AI tools, often without realizing the implications. Shadow AI is everywhere, and most companies have no visibility into what’s being shared.

The false choice says: you can have AI, or you can have privacy. Pick one.

But what if that framing is wrong?

The Real Question

Here’s a reframe that changed how I think about this: the goal isn’t perfect privacy. It’s earned trust.

Privacy is binary in theory but messy in practice. You can’t truly guarantee that no one, ever, under any circumstances, could access your data. Even air-gapped systems have risks. Even local models leave traces.

But trust? Trust is different. Trust is a relationship. And like any relationship, it can be built (or broken) through consistent behavior over time.

So instead of asking “is this AI private?” we should be asking: “Has this provider earned my trust, and how?”

That question leads to a different set of criteria:

Architecture over policy. A privacy policy is a promise. Architecture is a constraint. When a system is designed so that data cannot be used for training (not “won’t be” but “can’t be”), that’s a fundamentally different proposition. Trust is easier when the right behavior is enforced by design, not by goodwill.

Transparency over reassurance. Vague statements like “we take your privacy seriously” mean nothing. What data is collected? Where is it stored? Who can access it? For how long? The willingness to answer these questions specifically, and publicly, is itself a signal.

Verification over reputation. Big names aren’t enough. We’ve seen too many trusted brands fumble privacy. Third-party audits, compliance certifications, and independent security assessments matter. Not because they’re perfect, but because they represent accountability beyond marketing.

Aligned incentives over good intentions. If a company’s business model depends on monetizing your data, no policy can fully protect you. But when you’re the paying customer, when the provider’s success depends on keeping your trust rather than selling your information, the incentives finally point in the right direction.

This isn’t about finding a provider who promises to be good. It’s about finding one whose entire structure makes being good the path of least resistance.

The Path Forward

The market is starting to figure this out.

Privacy used to be a feature, a checkbox on a comparison chart. Now it’s table stakes. The real differentiator is trust, and trust requires work that most companies aren’t willing to do.

It means building systems where privacy isn’t an afterthought bolted on top, but a constraint baked into the foundation. It means choosing to pursue certifications and audits that cost time and money, because accountability matters more than speed to market. It means being willing to answer hard questions publicly, even when “trust us” would be easier.

Some providers are starting to take this seriously. The ones who survive the next wave of scrutiny will be those who treated trust as a design principle, not a marketing message.

For founders and security leaders evaluating AI tools, the question has shifted. It’s no longer just “what can this do?” It’s “who built this, and why should I believe them?”

The Question Worth Asking

We started with a paradox: people don’t trust AI providers, yet AI adoption is exploding. That contradiction won’t resolve itself. Something has to give.

Either we’ll collectively lower our standards, accepting that privacy is dead and moving on. Or we’ll demand better, and the market will respond.

I’m betting on the latter.

The trust paradox isn’t a reason to give up. It’s a signal that the bar is rising. The companies who take that seriously will earn something more valuable than users. They’ll earn belief.

So here’s the question I’ll leave you with: Who has earned your trust when it comes to AI, and what did they do to earn it?
